What is inbound marketing and how it works in 2026

The definition without the hype, how it differs from outbound, and what changed this year: many customers no longer arrive from a click on Google but from what an AI assistant tells them.

Short answer

Inbound marketing is the way of winning customers by having them come to the company, drawn in by content that answers their questions, instead of going out to find them with cold calls, ads or unsolicited email. It works in three stages: attract, engage and delight. In 2026 the first touchpoint no longer happens only in a Google result: it also happens inside the answer from ChatGPT, Gemini or Google’s AI Mode, so inbound today includes appearing in those answers.

What is inbound marketing

Definition

Inbound marketing is a customer acquisition methodology in which the customer finds the company on their own, because the company’s content answers what they are looking for. The opposite is going out to find them. “Inbound” means the contact travels in, towards the company.

HubSpot puts it this way on its website: “Inbound marketing is a business methodology that attracts customers by creating valuable content and experiences tailored to them” (definition accessed on 10 October 2026).

The term has been tied to HubSpot from the start. According to HubSpot, Brian Halligan and Dharmesh Shah founded the company in 2006 to help businesses grow with inbound marketing, after noticing that buyers did not want to be interrupted by ads but wanted helpful information.

DoGeo uses a narrower working definition for measurement: it counts as inbound every customer who arrives without having been prospected, through classic search or through an AI assistant. That is the definition behind the customer figures in this article, not the industry’s.

Inbound vs outbound: how they differ

Comparison

Inbound and outbound differ in who takes the first step. In inbound it is the customer, who arrives looking for an answer; in outbound it is the company, which contacts someone who did not ask, through a cold call, an ad or an email to a bought list.

Inbound and outbound, on the same criteria

The difference shows in conversion. According to Kulturo’s data, a tech recruitment agency, its inbound opportunities turn into customers more than 20% more than outbound ones, over January to September 2026.

The two channels are not mutually exclusive. Outbound opens a market quickly; inbound keeps the cost per customer from depending on paying for every contact.

How inbound marketing works: the three stages

Methodology

Inbound marketing works in three linked stages: attract the right person with useful content, engage with them once they know the company, and delight them once they are a customer so that they recommend it. HubSpot describes these three stages as the core of the methodology.

  1. 01 / ATTRACT

Attract with content that answers a real question

In the attract stage, the company publishes what its customer looks for before knowing they need the company: a guide, a calculator, a comparison. The goal is to be found by whoever has the problem, on Google or in an AI assistant’s answer.

  2. 02 / ENGAGE

Engage once the person knows the company

In the engage stage, someone who has already read something takes another step: fills in a form, asks for a demo or writes in. Inbound lead generation is measured here, in contacts that arrive on their own.

  3. 03 / DELIGHT

Delight the customer so they recommend you

In the delight stage, the customer gets the help they need to get value from what they bought. A satisfied customer talks about the company, and those mentions are also what AI assistants read when they decide whom to recommend.

What changes for inbound in 2026: the first touchpoint happens inside an AI answer

Context

In 2026 inbound no longer starts only with a click on a Google result. More and more people read the answer an AI assistant writes, and the company named in that answer gets the first touchpoint even if nobody has visited its website yet.

The scale is already that of a search engine. On its earnings call of 22 July 2026, Alphabet said Google’s AI Mode has passed one billion monthly active users since expanding globally in October 2025, and that the Gemini app has 950 million monthly active users.

When there is an answer, people click less. The Pew Research Center analysed the real browsing of 900 US adults in March 2025 and reported on 22 July 2025 that users who saw an AI summary on Google clicked a traditional result in 8% of visits, against 15% for those who did not. They clicked a link inside the summary itself in just 1%.

For inbound the consequence is direct: if the decision forms inside the answer, the attract stage includes getting the AI to name your company, not just ranking a page. How assistants pick what they cite is covered in how AI models choose their sources.

An inbound example in 2026: from the assistant to the demo

Example

A concrete inbound example in 2026 is HeyTalent, a DoGeo client: it gets between 2 and 3 demos a week from people who arrived by asking ChatGPT, according to HeyTalent’s data. Nobody at HeyTalent had contacted those people beforehand.

Their journey follows the same three stages, through a different front door. Someone asks ChatGPT about the kind of solution HeyTalent sells, the answer names it, the person visits the website, reads and asks for a demo. The details are in the HeyTalent case study.

Kulturo sees the same at a different volume: about 3 qualified form submissions a month from people who say they found Kulturo by asking ChatGPT or Claude, according to Kulturo’s data.

How many customers come from inbound: Kulturo and HeyTalent figures

Data

At Kulturo and HeyTalent, between 25% and 30% of new customers in 2026 come through inbound, and within that inbound, between 15% and 20% of all new customers come through GEO, according to what customers say when they sign.

  • Inbound overall: between 25% and 30% of new customers at Kulturo and HeyTalent in 2026, classic search and AI assistants together.
  • GEO: between 15% and 20% of new customers, who arrive from an AI assistant. It is part of the inbound figure above, not a number to add to it.
  • Kulturo on its own: 25% of the customers won in 2026 came through inbound, according to Kulturo’s data.

GEO (generative engine optimization) is the work of getting AI assistants to name a company in their answers. That it already brings in such a visible share of new customers is what makes the assistant one more inbound channel rather than a curiosity. Kulturo started working with DoGeo in January 2026, and how it reached that 25% is in the Kulturo case study.

How long inbound takes to bring in customers

Timing

Inbound takes months, not days, to bring in customers. Kulturo took almost three months to close the first customer who said they had found it in ChatGPT, and HeyTalent took a little under a month and a half, counting from when each started working with DoGeo.

Both timings measure the first customer closed, not the first time an assistant named the company. Between the two there is a sales conversation that takes its own time.

The difference from outbound lies in what happens next. Content that already attracts customers keeps doing so without paying per contact, while an outbound campaign switches off the day the spending stops.

How inbound is measured today

Measurement

Inbound is measured today with four sources together: what each customer says when they sign, Search Console for Google, web analytics for visits that come from assistants, and a log of AI crawlers in the website’s firewall. No single source sees the whole journey.

  • Ask at signing. “How did you hear about us?” is the only source that separates the customer who came from an assistant from the one who came from Google. It is how the Kulturo and HeyTalent figures in this article are measured.
  • Search Console. It gives real clicks and impressions from Google; how to track them alongside AI presence is in the guide to rank and AI visibility tracking.
  • Web analytics. According to Google Analytics help, accessed on 10 October 2026, Google Analytics 4 groups visits from sources such as ChatGPT, Gemini, DeepSeek or Grok into an “AI Assistant” channel, but excludes Google’s AI Overviews and AI Mode.

To know whether an assistant reads the website, the technical method is to log its crawlers in the firewall or CDN. A rule records, without blocking, the requests from each provider’s crawler, identified by its user-agent (the name it announces itself with) and verified by IP where the provider publishes its ranges. This is what DoGeo sets up for each client.

Each crawler says something different. OAI-SearchBot, according to OpenAI, is used to show websites in ChatGPT’s search results, so its visits show which pages enter that index. ChatGPT-User and Claude-User open a page when a person asks, and are the closest signal that the assistant read it in a conversation. The log does not see what the assistant writes in its answer: for that you still need to ask the customer.

If the goal is to make that journey work, the starting point is how to appear in ChatGPT and get your brand cited. And if you would rather hand it over, it is the work of a GEO agency.
